The Challenge

A boutique agency managing retention marketing for 50+ orthodontic practices was running on empty. The founding team handled everything manually: patient data exports, onboarding new practice staff, answering the same training questions on repeat, and managing campaigns through a third-party vendor that owned all of their infrastructure. Every sequence, contact record, and automation trigger lived in someone else’s GoHighLevel account.

The agency was paying $2,000+ per month for access to their own campaigns. Adding a new practice to the drip system meant going back through the vendor. Training new staff meant pulling the founder back into Zoom sessions she had already run a dozen times. Reporting required manual pulls from disconnected systems.

The team was stretched beyond capacity, with key staff on leave and cross-training underway. Growth was being held back not by lack of clients, but by lack of bandwidth.

What We Built

A four-part operational system designed to eliminate the manual work that was consuming the team and replace it with automated infrastructure they own outright.

Patient Engagement System (Operational Core)

Rebuilt the agency’s full drip campaign infrastructure inside their own GoHighLevel account from scratch. This included both drip sequence legs (treatment start and debond/retention), co-branded email and SMS templates for every active doctor practice, HIPAA-compliant contact architecture, and all workflow automations and triggers. An automated data pipeline using Make and the Claude API normalizes inconsistent patient exports from each practice’s management software, deduplicates records, and pushes clean data into GHL automatically. The agency now owns everything. No vendor dependency. No per-practice fees to scale.

Onboarding and Training System

Built a self-serve training portal inside GHL so new practice staff can complete onboarding without requiring the founder or team lead to be in the room. Recorded sessions become a searchable video library. A Claude-powered AI assistant trained on the agency’s own training materials answers staff questions around the clock, handles repeat inquiries automatically, and updates when the source content changes. New staff are auto-enrolled in the correct training track the moment they are added to the system.

Practice Intelligence Layer

Connecting GHL patient data with the agency’s project management system to create a unified view of every practice relationship. Retention rates, conversion by practice, and churn signals will surface automatically without manual reporting.

Proactive Patient Conversion System (in development)

Building a human-touch outreach workflow where GHL automatically surfaces patients approaching key milestones, generates a personalized pre-call briefing for the caller, logs the outcome, and triggers the next step. The right patient, the right moment, no manual queue management required.

The Outcome

The agency reclaimed thousands of hours of staff time that had been consumed by manual data work, repeat training, and vendor dependency.

The $2,000+ monthly vendor cost was eliminated entirely. The team can now onboard any of their 50+ current clients or newly signed practices into the drip system directly, at no additional cost and without additional staff. The AI-powered data normalization layer handles the cleanup work that previously required manual intervention on every practice export.

More than the cost savings, the team finally has the operational capacity to focus on what actually drives growth: bringing on new practices, converting patients, and building the relationships that the business was built on. The infrastructure now works for them instead of the other way around.
